Competitive Analysis

You know who the three roofers above you are. You see their trucks. What you probably do not know is exactly why Google prefers them, and that is answerable in half an hour with nothing but a phone and a spreadsheet. This is the check we run in the first week with every roofing client in Metro Vancouver, and you can do it yourself tonight.

Step 1: pick the searches that matter (5 minutes)

Not “roofing”. The five searches that produce your best jobs: “roof replacement Vancouver”, “roof repair Burnaby”, “roofer near me” from your own city, “emergency roof repair North Vancouver”, “cedar roof replacement” or whatever your specialty is. Search each on a phone, in an incognito window, from the city in question. Write down who appears in the map pack, in the ads, and in the first three organic results. The names that repeat are your real competitors; the ones you see on the road may not be.

Step 2: the profile comparison (10 minutes)

Open each competitor’s Google Business Profile and yours. Record, for each: review count, average rating, date of the most recent review, number of photos, primary category, whether services and prices are listed, whether they post updates. In our experience the gap in the map pack is explained by the review count and recency far more often than by anything else. If they have 280 reviews with one from last week and you have 40 with the last from March, that is the whole story, and the review system is the fix.

Step 3: the website comparison (10 minutes)

Open the page that ranks for each search, theirs and yours. Check: is it a dedicated page for that service and city, or the homepage? Does it show a price range? Does it load fast on your phone? Does it have real photos or stock? Does it have reviews on the page? How many words? Is the phone number tappable at the top? A competitor ranking with a dedicated “Roof Replacement Burnaby” page against your homepage is not beating you on SEO magic; they simply built the page. The page structure guide shows what to build.

Step 4: ads and Local Services Ads (3 minutes)

Note who is running Google Ads and who has the Google Guaranteed badge in Local Services Ads. If a competitor is in both and you are in neither, they are reaching homeowners on two channels you are not present on at all, regardless of rankings. The results page breakdown explains each block.

Step 5: links and mentions (2 minutes)

Search the competitor’s company name in quotes. Look for supplier pages, association memberships, local news, sponsorships and directories that mention them. Each one is a link or citation you may be able to earn too. Most roofing companies have fewer than twenty of these, so the gap is small and closable.

The scorecard

FactorThemYouFix
Reviews (count, recency, words)Review system, every job
Profile completenessCategories, services, photos, posts
Dedicated service and city pagesBuild the missing pages
Page speed and phone numberFix the template
Ads and Local Services Ads presenceSet up the missing channel
Local links and mentionsEarn the same ones

The three moves that usually close the gap

  1. Get the review pace above theirs. Not the total, the pace. Google notices which company is being reviewed this month.
  2. Build the exact page they rank with, better. Same service, same city, real prices, real photos, your reviews on the page.
  3. Show up in the channel they own alone. If they have Local Services Ads and you do not, the verification takes a couple of weeks and levels the top of the page.

What not to do

Do not copy their content. Do not buy links to match a number. Do not try to out-bid them on every keyword in Google Ads; pick the searches where your page is better and win those. And do not track fifty keywords in a rank-tracking tool every day; check the five searches monthly and watch calls instead, which the tracking setup makes automatic.

Frequently asked questions

Why does a competitor with a worse website outrank me?

Usually reviews, profile strength and proximity to the searcher. The map pack rarely cares how the website looks. Check the profile comparison first.

Do I need a paid tool for competitor analysis?

No. A phone, an incognito window and a spreadsheet find the gaps that matter for a local trade. Paid tools help later for link research.

How often should I redo the check?

Quarterly. Competitors change, new ones appear, and the results page itself changes a few times a year.

Can I see how much a competitor spends on Google Ads?

Not precisely. You can see whether they run ads and for which searches, which is enough to decide where you can compete.
